“The biggest impact ESG delivered was scale. By enabling our partners with the right structure, tools, and training, they helped us extend Customer Success across thousands of customers without adding significant headcount. That model fundamentally changed how we operate and how we grow.”
— Partner Success Program Manager
Overview
A global hybrid cloud and edge infrastructure leader turned its partner channel into a measurable growth engine, achieving a 170% average ACV (Annual Contract Value) increase after partner enrollment. That result came from solving a structural challenge in one of its most critical revenue channels: nearly 70% of total revenue flowed through partners, yet Customer Success execution across that ecosystem lacked consistency, visibility, and scale.
The company had strong demand and a growing partner network, but lacked a unified system to manage onboarding, adoption, renewals, and expansion. Customer outcomes varied by partner, revenue risk was difficult to quantify, and growth opportunities were inconsistently captured.
The objective was to build a disciplined, measurable partner-led Customer Success operating system that could improve adoption, strengthen renewals, and expand ACV while scaling efficiently without proportional increases in cost.
ESG partnered with the organization to design and operationalize that system, bringing consistency to partner execution and translating it into predictable revenue outcomes.
The Challenge
Customer Success within the partner channel operated without a centralized model.
Execution varied across partners. Strong engagement and adoption in some accounts contrasted with limited tools, structure, and data in others. Visibility into customer health, usage, and renewal risk was limited. Activation gaps and underutilized licenses created hidden revenue exposure.
The organization also faced a scale constraint. A traditional Customer Success model could not support the breadth of the partner ecosystem. Direct coverage would require significant headcount, increasing cost of sales without guaranteeing consistent execution.
Without intervention, the business faced:
- Renewal risk driven by inconsistent engagement
- Limited insight into adoption and customer health
- Missed expansion opportunities across the installed base
- A high-cost model to scale Customer Success coverage
The challenge required building a system that could operate across thousands of customers through partners while maintaining consistent execution and clear accountability.
The Approach
ESG operated as an embedded extension of the client’s team, designing and executing a partner-led Customer Success system that aligned partner behavior to customer outcomes and revenue performance.
The work can be understood across three integrated layers: foundation, visibility, and operational scale.
Establishing the Foundation: Aligning Partners to Outcomes
The initial focus was to create structured alignment between partner activity and business outcomes.
Every partner engagement began with a co-created Partner Success Plan. These plans defined partner objectives, customer success priorities, and revenue goals. Training, data access, and workflows were tied directly to those objectives, ensuring execution was outcome-driven.
ESG implemented a Customer Success Maturity Assessment to evaluate each partner’s capabilities. This created a clear baseline and enabled tailored enablement plans to systematically improve execution across onboarding, adoption, expansion, and renewal.
A consistent engagement cadence was introduced, including weekly, monthly, and quarterly reviews. Each interaction followed a defined structure focused on onboarding progress, adoption performance, renewal exposure, and growth opportunities. This established a repeatable operating rhythm across the partner network.
“This program is a testament to how much the company cares about the customer and partner experience and by working with ESG, they’ve been able to accelerate our partner enablement efforts to improve the customer experience.”

Creating Visibility: Making Customer Health and Revenue Risk Actionable
With the foundation in place, ESG introduced a purpose-built Customer Success platform to provide real-time visibility into the partner-managed customer base.
Partners gained direct access to:
- Activation status and inactivated licenses
- Customer health and usage data
- Renewal timelines and risk indicators
- Expansion opportunities
This visibility transformed execution. Revenue risk that had previously been hidden became measurable. Partners could prioritize accounts, intervene earlier, and drive targeted engagement.
For example, more than $10M in orders pending activation was surfaced, representing both unrealized value and immediate risk. ESG worked with partners to convert this visibility into structured activation workflows, accelerating time to value and improving revenue realization.
What would typically take partners a year or more to build independently was delivered at onboarding, dramatically compressing time to capability and enabling immediate execution.
Scaling the Model: Driving Consistency, Feedback, and Leverage
With visibility established, ESG focused on scaling.
The operating model was structured around four core motions:
Activate
ESG enabled partners to act on activation gaps by translating platform insights into structured workflows. Partner Success Managers prioritized accounts and guided targeted outreach using standardized playbooks and partner-ready content, accelerating time to value and converting inactivated licenses into active usage.
Onboard
ESG equipped partners to deliver consistent onboarding through standardized playbooks, digital campaigns, and direct coaching. Partner Success Managers trained partners to build and execute Customer Success Plans tied to customer objectives, while scalable communication workflows improved engagement and reduced time to first value.
Adopt
ESG enabled partners to manage adoption as a data-driven motion. Partner Success Managers guided partners to identify low utilization, apply targeted playbooks, and improve usage across the portfolio. Adoption thresholds tied to financial incentives reinforced accountability and drove deeper product engagement.
Renew
ESG built a proactive renewal motion by equipping partners with visibility into renewal timelines and customer health. Partner Success Managers trained partners to identify risk early and execute structured renewal plans, improving retention predictability.
Adoption and execution were reinforced through incentives tied to Customer Success Plans and defined usage thresholds, aligning partner behavior with revenue outcomes. A continuous feedback system connected partner insight to action, with roundtables, surveys, and platform telemetry informing playbooks, training, and program improvements. Partner Roundtable participation reached 57%, exceeding industry benchmarks and reinforcing sustained engagement. ESG extended the model across regions and business units, enabling global scale without proportional increases in headcount.
The Outcome
Customer Success was transformed from a fragmented, partner-dependent motion into a scalable, partner-led operating system aligned to revenue outcomes.
Key results include:
- 65 partners enrolled, scaling from an initial pilot of 7
- 4,000+ end customers supported through partner engagement
- $205M in Total Contract Value under management
- $70M in Annual Contract Value across the program
- 103% year-over-year ACV growth
- 170% average ACV increase after partner enrollment
- 60% average partner ACV growth between 2023 and 2025
- 80%+ license utilization consistently achieved across partners
Operational leverage increased significantly. A team of 7 Partner Success Managers now supports thousands of customers through partner-mediated coverage, compared to traditional models limited to a fraction of that scale.
Activation gaps, adoption performance, and renewal risk are now visible and actively managed. Partners operate with structured processes, clear expectations, and aligned incentives.
Customer Success has become a measurable, repeatable engine for:
- Revenue protection through improved renewal visibility
- Revenue expansion through increased adoption and cross-sell
- Cost efficiency through a scalable partner-led model
The Takeaway
Scaling Customer Success across a partner ecosystem requires a structured system that drives consistent execution and measurable outcomes at scale.
This organization transformed a high-risk, high-variability channel into a structured operating model that aligns partner behavior to customer outcomes and revenue performance.
ESG enabled that transformation by:
- Designing the operating model
- Managing the Partner Success training and program execution
- Empowering partners with tools, resources, and proactive customer engagement
- Creating visibility into customer health and revenue risk
- Establishing the cadence, incentives, and feedback loops required to scale
The result is a partner-led Customer Success system that extends reach, improves retention, and drives measurable growth at scale. What began as a targeted initiative has become a scalable growth engine and a replicable model for partner-led Customer Success across the enterprise.
